Disclaimer: These are my personal observations and not based on any meticulously tracked training results
I'm going to skip some of the advanced things like min-maxing stats but know there are other easy to find resources that can help you with that. As you get near the end of a crew's training potential you'll want to look into that, since you can waste stat points especially in HP or ability. (e.g. if you get 1 extra hp at 40% hp training and 2 extra hp at 50% hp training, running out of training points and having 49% in hp means you wasted 9 points that do absolutely nothing)
With that said Train early when there's no face above your crew. That's pretty much it! Don't fret too much when you get stamina since it is useful for most crew.
Out of 20 or so crew I've trained and seeing screenshots of crew from other players, I noticed a general average for stat gains. This "ratio" is about 2 desired to 1 undesired stat. So if you're training a crew for pure HP, and they have 90 training points, they'll get about 60 points in HP and 30 points in stamina/etc. More often than not the ratio will be better than 2:1, but it can be worse in rare cases. I have some crew that are better than 3:1 and some worse than 2:1. I have a set of Dr. Dong that were the same level, same gear, same training method, and one turned out to be one of my best ratios and the other one my absolute worst!
- Adding gear (like full stamina items) to try and reduce the amount you gain in that area does not seem to help. I've trained a Xin in full stamina gear and others in full ability gear and notice no difference. I have trained most of my crew in their appropriate gear and they're going just fine.
- Level of crew doesn't matter. Train a new level 1 crew without worry.
- Rotating training types doesn't seem to help in any significant fashion. If you're making a hybrid crew you should still do this so you can work towards a final stat distribution you are happy with.
- Rotating training durations of the same type doesn't seem to help either. Once you do the final fitness research you get a new set of 12h sessions, these replace the previous 12h sessions.
- Training early on before you finish all your fitness research is fine. I became under the impression that training early would give bad results, so I waited until I finished everything. From screenshots I've seen, the 2:1 average ratio still seems to be in effect for the shorter duration sessions.
- Expect to see larger training gains at the beginning. You may gain 10+ points early on but soon (around 30 total training points iirc, can vary) it will drop to anywhere between 0-5 total points per 12h session. Around 45 or 55 points onward it's mostly 0-2 points per session

I still think the higher researched and perhaps longer duration sessions are better to do than the lower ones. I'm just not convinced it makes a huge difference. I'll update as I see more samples.
Please don't take this as "hey I never need to do those upgrades since they don't matter.
My advice is not to wait until you're completely maxed to begin training. Completing your entire crews training is a long term task and you can get great results before then.
If there's a main takeaway from this post it should be that I dont believe there are any real "tricks" to training. Alternating, extended waiting, equipment, levels etc, I don't think help at all.
